Independent Hotels Face Mounting Pressure as OTAs Capture Greater Market Share

Independent hotel operators worldwide face intensifying pressure as new data reveals declining performance metrics and increasing dependence on online travel agencies. Cloudbeds' 2026 State of Independent Hotels Report, compiled from 90 million bookings across tens of thousands of properties in 180 countries, shows independent hotels losing ground across key performance indicators while online travel agencies capture greater market share.

The report's analysis of 2025 performance reveals global occupancy slipped 0.6% year over year, while average daily rate and revenue per available room declined 5.8% and 5.4% respectively. This performance contrasts sharply with branded hotel results during the same period, indicating independent operators face unique challenges in the current market environment.

Regional performance varied significantly, with Europe, Middle East and Africa emerging as the lone bright spot with ADR rising 6.0% and RevPAR advancing 3.9%. Asia Pacific recorded the steepest declines, with ADR falling 16.2% and RevPAR dropping 17.5%. North America posted modest declines overall, though Canada outperformed with RevPAR growth of 6.0% while the United States declined 4.4%.

Perhaps most concerning for independent operators is the deepening dependence on online travel agencies. OTA share of independent hotel bookings rose to 63.4% in 2025, with some markets approaching 80% dependence. This increased reliance comes with significant costs, as OTA cancellation rates reached 21.8%, more than double the 10.6% rate for direct bookings.

The report also reveals shifting traveler behavior patterns with implications for revenue management. Booking windows lengthened to an average of 40 days in advance, up from 38 days in 2023, with North America and EMEA leading at 48 and 47 days respectively. Cancellation lead times also expanded to 39 days, providing operators with greater advance notice and wider opportunity to resell inventory.

Short stays continue to dominate independent hotel bookings, with more than two-thirds consisting of one to two nights. However, bookings of seven nights surged 25% year over year, signaling emerging extended-stay demand that operators might strategically pursue.

As the hospitality industry continues to evolve, this data provides critical insights for operators navigating increasingly complex market conditions.

Cloudbeds CEO Adam Harris noted that independent lodging has never needed clarity more, with AI reshaping discovery, OTA dependence deepening, and margin pressure mounting. The report provides operators with what Harris describes as the sharpest view yet of the forces reshaping their market and, most importantly, a path forward. For independent hotel operators worldwide, understanding these trends and implementing strategic responses may determine their ability to compete effectively in an increasingly challenging landscape.
